Do You Have Full Visibility Into Your Fulfillment?

You probably have more data than ever.

Dashboards, reports, 3PL metrics, carrier data.

But if you had to clearly explain your true cost per order—or where your margin is actually going—it's not as obvious as it should be.

01

Data vs. Clarity

Most brands at this stage have more reporting than ever. 3PL portal. Carrier dashboards. Shopify analytics. Finance exports.

The problem isn't access to data. It's that the data doesn't connect. Each system tells a different version of the story, and none of them give you a clean, unified picture of what fulfillment is actually costing you.

Multiple dashboards. Conflicting numbers. No single source of truth.

02

Where Visibility Breaks Down

Parcel cost and fulfillment cost rarely appear in the same place. Your 3PL invoices pick, pack, and storage. Your carrier invoice shows shipping. Neither one shows you the blended cost per order.

Accessorials are a separate problem. Fuel surcharges, residential delivery fees, address correction charges—these show up inconsistently and rarely get tracked back to their source.

Blended reporting compounds the issue. When everything gets averaged, the outliers disappear. You can't see which product types, channels, or regions are dragging cost up.

03

Why This Becomes a Real Problem

When your cost per order isn't clear, your pricing decisions are built on assumptions.

Margin analysis becomes approximate. You know the rough number, not the real one. That's fine at lower volume—at 10,000+ orders/month, approximations compound into meaningful errors.

Scaling decisions get harder. Should you add a SKU? Expand a channel? Run a promotion? All of those decisions depend on understanding unit economics—and without clean fulfillment data, you're guessing.

04

Why Most 3PLs Don't Solve This

Most 3PL reporting is operational, not strategic. It tells you what happened—orders shipped, error rate, on-time percentage. It doesn't tell you what it cost you per order by zone, by SKU type, by carrier.

That's not a criticism of the 3PL. That's just not what their systems are built to do.

The reporting gap is almost always on the brand side. You need to build the picture yourself—pulling from multiple sources, reconciling formats, and doing math that shouldn't require a spreadsheet.

05

What Actual Visibility Looks Like

Real visibility means you can answer a direct question: what did it cost to ship a specific order, including fulfillment, parcel, and accessorials?

It means you can break that down by product type, by zone, by channel. You can identify where costs are highest and make decisions based on that.

Until you can do that, you're making decisions with incomplete information.

Until you can clearly explain your cost per order, you're making decisions with incomplete information.

If you want to actually see what your fulfillment should cost based on your order data, that's where modeling becomes important.
